Executive Function in Kids: The Skill That Predicts Success More Than IQ

Harvard research says working memory, self-control, and flexible thinking matter more than IQ. Here's how these skills develop by age, and how to build them.

Ask most parents what will set their child up for success, and they’ll say intelligence, or good grades, or maybe a strong work ethic. Decades of research out of Harvard’s Center on the Developing Child point somewhere else entirely: executive function. It’s the set of mental skills that let a child hold information in mind, filter out distractions, and adjust when a plan stops working — and researchers increasingly treat it as a stronger predictor of long-term academic and life outcomes than IQ alone.

What executive function actually is

Executive function is usually broken into three core capacities:

  • Working memory — holding information in mind long enough to use it, like remembering a three-step instruction long enough to follow all three steps.
  • Inhibitory control (self-control) — resisting an impulse or a distraction, like not blurting out an answer or not grabbing a toy from a sibling.
  • Cognitive flexibility — adjusting when the rules change, like switching strategies when the first approach to a problem doesn’t work.

Harvard’s Center on the Developing Child compares these three skills to an air traffic control system: dozens of “planes” — thoughts, impulses, plans, distractions — all trying to land at once, and executive function is what manages which one gets attention and when. A child with strong executive function isn’t necessarily the smartest kid in the room. They’re the one who can actually use what they know, when it counts.

Kids aren’t born with it — they build it

Here’s the part that matters most for parents: executive function isn’t fixed at birth, and it isn’t something a child either has or doesn’t. Children have the raw potential for these skills, but the skills themselves develop gradually, shaped directly by the quality of the interactions and experiences adults provide — and that development continues all the way through the teen years and into early adulthood. That’s a much longer runway than most parents assume, and it means the environment you build at home has real, lasting influence.

Age-by-age: what to expect and what helps

Toddlers and preschoolers (ages 3–5)

This is peak executive-function-building age, and it doesn’t require flashcards or apps. Harvard’s own activities guide for this age group points to things like imaginative play (acting out a “doctor’s visit” requires holding a role in mind and following made-up rules), storytelling (retelling or building a story in sequence exercises working memory), and simple movement games — freeze dance, obstacle courses, songs with repeated or cumulative motions — that force kids to hold onto a pattern while moving. Sorting games where the rule changes partway through (“first by color, now by shape”) are particularly good for cognitive flexibility. Even helping in the kitchen — measuring, counting, following a two- or three-step recipe — is executive function practice disguised as a chore.

School age (6–12)

As kids take on more independent schoolwork, executive function shows up as the ability to start a task without being reminded, keep track of multi-step assignments, and manage frustration when something’s hard. Board games with shifting rules, multi-step chores (not just “clean your room” but a written checklist), and giving kids real responsibility for planning their own time — with room to get it a little wrong — all build these skills further.

Teens

Executive function keeps developing well into the twenties, which is part of why teenagers can be sharp and thoughtful in some moments and startlingly impulsive in others — the brain regions responsible for planning and impulse control are still under construction. The most useful thing a parent can do here isn’t more rules; it’s coaching teens through planning out loud (a big project, a schedule conflict, a disagreement with a friend) so they practice the reasoning themselves, rather than having a parent solve it for them.

The one principle underneath all of it

Every one of these activities shares something in common: an adult providing just enough structure for a child to stretch slightly beyond what they can do alone, then backing off as the skill takes hold. That’s the whole model. You don’t need a special curriculum or an assessment. You need consistent chances to practice — remembering, resisting, adjusting — in the ordinary moments that already make up a normal day.
